How to reduce RTO on COD orders

RTO is a marketing problem before it is a logistics one: it is decided by who you target and what happens in the first hour after the order. Five things move it, in roughly this order.

/01

Confirm COD orders before dispatch

A WhatsApp or IVR confirmation within an hour of the order, with the unconfirmed ones held. Brands typically see RTO fall by a third on confirmed orders, and the ones that never reply were the ones that would have refused the parcel.

/02

Nudge to prepaid at checkout

A ₹50–₹100 prepaid discount, or free shipping on prepaid only, moves a share of COD buyers across. A prepaid order has an RTO rate near zero, so every point of COD share you convert is worth more than the discount costs.

/03

Block the pincodes and numbers that keep returning

Pull 90 days of RTO by pincode from the courier. The top few percent of pincodes usually produce a disproportionate share of returns. Restrict COD there and stop targeting them in ads, which is the part most brands miss.

/04

Take a partial payment on COD

₹99–₹199 collected at checkout, the rest on delivery. It filters impulse orders without removing the COD option, and payment apps on Shopify support it natively.

/05

Follow up every NDR the same day

A non-delivery report is the courier asking whether to try again. Answered within hours, a good share reattempt successfully; ignored for two days, they become RTOs. Automate the message so it does not depend on someone remembering.

Once RTO moves, the breakeven moves with it — recompute it with the breakeven ROAS calculator before changing any scale rules.

Common questions

What is a normal RTO rate for a D2C fashion brand in India?

On COD orders, 20% to 30% is common for fashion and ethnic wear, and it is not unusual to see 35% or more on aggressively priced products or new-customer-heavy traffic. Prepaid orders return at low single digits. A blended figure across all orders depends mostly on COD share, which is why the calculator asks for both.

How do I reduce RTO on COD orders?

In order of impact for most brands: confirm COD orders by WhatsApp or call before dispatch, offer a small prepaid incentive at checkout, block the worst-performing pincodes for COD and exclude them from ad targeting, take a partial payment on COD, and answer every non-delivery report the same day. Each one is described on this page.

Why does RTO not show up in my Meta ROAS?

Meta records a purchase when the order is placed and never learns whether it was delivered. An RTO order counts as full revenue in Ads Manager and as a loss in your bank account. The calculator shows both numbers side by side so the gap is visible.

Should I stop offering COD altogether?

Rarely. For most Indian fashion brands COD is half or more of orders, and removing it cuts revenue faster than it cuts RTO. The better route is to make COD orders more reliable and make prepaid more attractive, then let the mix shift on its own.

Does the product come back in sellable condition?

Usually, but not always, and not for free. Returned parcels need to be received, checked and repacked, and some share is damaged or has been opened. The "value lost per returned product" field covers this; brands that have measured it tend to land between ₹30 and ₹80 per return for apparel.

Want the confirmation flow and blocklists built?

RTO reduction is one of our six services: COD confirmation, automated blocklists, a pincode feedback loop into ad targeting, and NDR follow-up that runs on its own.
